One way to organize what needs to get done is to do it in an open space unconference way. Take the beginning of the gathering to call for discussion topics, whom ever brings them up is committing to hold the space for the topic, facilitate the discussion and make sure notes are available.

We then have areas that we designate to meet. ie. we have 10 areas at a time for discussion and two slots for the upcoming GA meeting on Tuesday. We have a "board" that shows what is happening so that people can plan their attendance to their interests.
